I installed a 5 ton air to water heat pump in my pole barn to heat hydronic tube that I had buried inside the concrete. Overally the experience was very do-able for what I would call an experienced do it yourselfer. The first recommendation I would have is to use AI to help make a heat loss calculation. I did so and it was quite impressive that it took my geographical location, the number of windows, doors and garage doors as well as insulation into account. It's amazing how accurate the estimate was in terms of helping me size my unit and it was free, which was a bonus. Heating in floor hydronic heat is the best usage for an air to water heat pump because the large surface area allows very low operating temperatures which increases COP. Because I'm interested in this kind of thing I put a droplet ultrasonic water flow sensor on my delivery pipes and using the ingoing/outgoing water temperatures and wattage consumed from an energy montior I have been able to periodically calculate my COP which runs around 3.5 when the outdoor temps are around freezing. My 5 ton unit pretty heavy and I mounted it on a rack I fabricated on the side of the building about 18 inches off the ground. I do plan to put AC in my building, I purchased 2 air handler units pretty cheaply from a surplus place on eBay. Just be aware if you do that you have to insulate the interior pipes so they do not have condensation. The wiring of the unit is a little difficult to understand at first - it wasn't clear to me initially if the circulator pump was meant to be powered directly from the terminals on the circuit board on the heat pump but I just did it a little differently so I didn't bother worrying about that, I have the thermostat "on" signal trigger a relay that also turns on the circulator pump. Jesus can help guide you on wiring if you want to do it differently. I do like how you can control the thermostat and monitor the unit from the app you download when you install the unit. I would highly recommend the air to water heat pump approach to heating a workshop building - it's very efficient and there's no open flame and you get the benefit of air conditioning if you need it. It's also unbelievably quiet.
